Very often we suffer from the mistaken assumption that designing a world class employee referral program is all that it takes to succeed with referrals. Hiring is much more challenging than that, and employee referral programs more so, because they are supposed to act as motivators to induce employees to voluntarily perform the desired action of referring others. The trick lies in selling the program to employees in a way that makes it appealing and easy for employees to participate, which is why, how the referral program is rolled out becomes as important as the program itself.
It is possible to keep improving an employee referral program by modifying parts of the program which are not performing well. The same does not hold true for rolling out a program. If the referral program is not rolled out properly, it will fail to motivate employees to participate; it might in fact have the opposite effect of pushing employees away from the program. Planning the roll out is therefore very important to ensure you get the desired results from your referral program. An employee referral roll out plan ensures that your referral program delivers the right message to employees. It takes only a few simple steps to ensure you have a well thought plan in place to carry forward your referral program.
•Get top management on board with your referral program. Get their presence confirmed for rolling out the referral program
•Identify employees within your organization who are well connected. It could be employees with 400+ LinkedIn connections or with lots of followers on Twitter. Enlist their support for the referral program and make them your key spokesperson for championing the cause of employee referrals.
•Conduct a companywide meeting like a townhall to kick-off the referral program. Get top management to speak about the program, its value to the company and how it is important for every employee to contribute towards the success of the referral program.
•Create collaterals for promoting your employee referral program. This can include posters, e-mailers, contests and events to build hype and excitement for your employee referral program. You can even look at early bird prizes for the 1st 5 employees who chose to participate and refer candidates.
•Build a constant messaging throughout your referral collaterals regarding the objectives of the referral program
•Send out e-mailers notifying employees about current job openings for which referrals are invited. Keep reminding employees that the organization is expecting each employee to contribute by referring good candidates.
•Conduct workshops to take employees through the referral process and ways in which they can identify potential candidates from their networks.
•Make sure to share the first referral successes with employees. Build a story around the success and share it with all employees to motivate others to succeed with their referrals.
These steps will help you give your referral program a solid head start by ensuring that the roll off of the program connects with employees and gives them a motivating reason to participate in the employee referral program.
